A few years ago, someone told me she had never used AI.
But she had a smartphone in her pocket. She used Waze to beat traffic, Amazon recommendations to find her next book, and autocorrect to fix her typos. She interacted with AI dozens of times a day without even realizing it.
That’s what happens when technology becomes infrastructure. It stops announcing itself. It integrates so seamlessly into daily life that it disappears from awareness. (When was the last time you heard a company highlight that it uses electricity? Or relies on the internet?)
Generative AI is heading in the same direction.
Right now, generative AI is loud. It’s a chat box we visit and a prompt we carefully engineer. But the most transformative technologies don’t stay visible. They become embedded, assumed, and eventually invisible.
The Invisible Advantage
Today, professional advantage comes from adoption. Who is experimenting? Who is piloting? Who is deploying? In the visible phase, we talk about tools. We ask, "Which LLM are you using?"
In the invisible phase, we talk about outcomes. The software simply "knows" what we intend. It drafts, analyzes, routes, flags, and recommends without requiring us to consciously “invoke AI.”
What does this mean for companies?
Data
As AI becomes embedded, models become less differentiating: Access spreads and capabilities converge. What doesn’t commoditize is data.
Leaders will need to ask:
- What proprietary data are we generating that no one else has?
- Is our AI learning from our unique history, risk appetite, and negotiation styles?
- Are we building proprietary advantage on top of shared models or simply consuming what everyone else has access to?
As one expert noted in a Tegus transcript: “Now everyone's able to get access to the entire Internet with this transformer technology. That's no longer a moat. Domain-specific data still is because it's behind paywalls and it's being behind company firewalls.”
When general intelligence becomes baseline, competitive advantage moves to domain-specific insight.
Workflow Design
As AI becomes embedded, competitive advantage will come from redesigning the processes themselves. AI changes the sequence of work. Tasks that once happened sequentially may happen simultaneously. Analysis that once followed a meeting may happen in real time. Risk checks that once occurred at the end of a process may be continuous.
But redesigning the workflow is only half the challenge. Leaders must also decide where to place the human. When intelligence is woven into workflows, decisions start happening quietly. Actions are suggested before anyone explicitly asks.
That creates a new leadership challenge:
- Where should intelligence sit within the workflow?
- What steps can be collapsed, reordered, or eliminated entirely?
- Are we layering AI onto old processes or rebuilding them around new capabilities?
- Where is human judgment required? At what point in the workflow does a person need to intervene?
Vendor Power and Lock-In
As AI embeds deeply into operations, dependency shifts from visible tools to invisible infrastructure.
Leaders must ask:
- How dependent are we on a single model provider?
- Can we switch systems without operational disruption?
Architectural decisions made early may define flexibility, bargaining power, and resilience for years.
Designing the AI-Enabled Workforce
If AI drafts the memo, builds the model, summarizes the research, and flags the risk, what happens to human expertise? As intelligence becomes embedded, leaders must be deliberate about how expertise evolves and consider the following questions:
- Which skills must remain deeply human?
- How do we train junior talent if foundational work is automated?
- Are we creating operators who can use systems but not question them?
Employees will need to learn how to use AI systems, supervise them, challenge them, and improve them. When intelligence is embedded everywhere, judgment becomes the most valuable skill in the room.
Reputation and Trust
How much do you need to know about an engine to trust the car?
In the early stages of a new technology, transparency is a trust-builder. People want to see how it works. They want explanations, safeguards, and visibility into the system.
But emerging research suggests a more complicated reality: Disclosing AI use can, in some cases, actually reduce trust. When people are explicitly told a system is AI-driven, they may scrutinize outputs more heavily or question reliability — especially in high-stakes contexts.
This creates a new challenge. Transparency can build confidence, but it can also introduce doubt.
Trust also does not automatically rise with usage. It remains uneven, varying by geography, demographics, and use case. And as AI influences pricing, credit decisions, and strategic advice, the stakes increase.
In this environment, trust will shift from understanding how the system works to experiencing how it behaves. Consistency, reliability, and outcome quality will matter more than technical explainability.
The Invisible Era
In the near future, AI will move from the spotlight to the background. It will become so deeply embedded into workflows and systems that it’s no longer obvious. When that happens, the conversation will shift from the tools we use to the systems we build.
And perhaps one day, someone will confidently say about generative AI, “I’ve never used it.” That may be the clearest sign that it’s everywhere.
